Scaling Rocket Graphics from £9m to £13m for a High-Value Acquisition
The Challenge: A Silent Market Leader Trapped by Legacy Pipelines
In 2023, Rocket Graphics was an exceptional, high-capacity print and production business. They had navigated the brutal turbulence of the pandemic lockdowns but as the market adapted, they faced a systemic bottleneck common to many £5m–£10m owner-managed firms: they were a best-kept secret.
Despite their elite capabilities, the business did very little external marketing, had an inconsistent brand presence and possessed virtually no proactive lead-generation structure. The sales engine relied almost entirely on legacy relationships and word-of-mouth. To unlock true scale and build real enterprise value, the Managing Director, Tim Porter, and Financial Director, David Wicks, recognised they needed a centralised, independent commercial engine but they lacked that strategic skillset in-house.
That is when Liontooth was brought in to build the infrastructure.
The Strategy: Extracting USPs & Building the Commercial Architecture
We didn't just implement tactical marketing; we built a structured commercial strategy designed to de-risk the pipeline and drive equity value.
- Phase 1: Deep Operational Alignment We initiated the turnaround with diagnostic workshop sessions with the directors and management team. Through targeted analysis, we understood their competitors, operational bottlenecks, core USPs and most profitable target audiences.
- Phase 2: Brand Modernisation & Digital Footprint The workshop revealed a fragmented brand identity. We overhauled and modernised Rocket Graphics' entire digital footprint, designing and launching a high-converting new website on time and within budget to showcase their capabilities to enterprise-level clients.
- Phase 3: Building the Inbound Lead Engine We rationalised their social media presence, shifting from random posting to consistent, high-value, authority-driven content. This directly targeted the newly identified high-margin sectors, turning their digital platforms into an active inbound pipeline.
- Phase 4: CRM Integration & Sales Alignment To ensure no revenue slipped through the cracks, we embedded into the team, supporting the Sales Director to implement and deploy HubSpot CRM. We linked this directly to targeted inbound marketing campaigns, giving the board full visibility through clear analytics and performance reporting.
- Phase 5: High-Impact Market Interventions We pushed the business outside its comfort zone, managing their first-ever presence at a targeted industry trade show. The initiative was an overwhelming success, opening brand-new B2B doors that the business hadn't previously considered.
The Impact: From £9m to £13m and a Successful Corporate Exit
By shifting the sales burden away from legacy reliance and creating a structured, independent commercial infrastructure, Rocket Graphics transformed its market positioning and financial trajectory.
Over a two-year engagement, the commercial transformation delivered:
- Top-Line Growth: Scaled business turnover from £9m to £13m in just 24 months.
- Lead Generation: A significant, sustained uplift in high-quality inbound sales enquiries and qualified B2B leads.
- Operational Independence: A completely aligned, data-driven sales and marketing function backed by an active CRM pipeline, meaning the asset was no longer reliant on organic word-of-mouth.
The Ultimate Outcome: This rapid commercial transformation directly solidified the firm's market value and de-risked its revenue model, leading to a highly successful corporate sale and acquisition of Rocket Graphics in February 2025.
Feedback From the Boardroom -
"Lisa has become a key member of our marketing and sales team... Her dedication and hard work transformed our online presence, which in turn gave our sales team a significant uplift in high-quality enquiries and leads. However, it is the extra work outside the social media activity which has enabled us to develop a structured and successful marketing strategy to support growth." Tim Porter, Founder & Managing Director, Rocket Graphics
"We recognised we did very little in the way of promoting our business... which limited our potential new business opportunities. Lisa helped shape and lead our determination to improve our marketing presence... resulting in an increase in business enquiries. Following the sale of the business in February 2025, I cannot recommend Lisa strongly enough. She would be a great asset for any business needing an experienced and capable commercial professional." David Wicks, Financial Director, Rocket Graphics
